GEO Agency Comparison in Kuala Lumpur, Malaysia: 5 Tests to Run Before You Sign a Retainer

The honest way to run a GEO agency comparison in Kuala Lumpur, Malaysia in 2026 is to stop comparing proposals and start comparing evidence. Ask every shortlisted agency to do five things in the first meeting: run a live AI visibility scan on your business name while you watch, name the exact AI platforms they monitor, check whether your website is currently blocking AI crawlers, show you where results will appear inside Google Search Console's Generative AI Performance Report, and put month-to-month exit terms in writing. Very few agencies can do all five on the spot. The ones who can are your shortlist.
Why the old comparison checklist stopped working
Most SME owners compare agencies on price, portfolio and the personality of the salesperson. That worked when the only question was whether you ranked on page one of Google. It doesn't work now, because a large share of buying decisions never reaches a search results page at all.
According to BrightLocal's 2024 Local Consumer Review Survey, consumer reliance on AI tools for local discovery is growing year on year. More recent estimates — including figures cited in industry discussions ahead of BrightLocal's 2026 edition — suggest AI tools may now account for a meaningful share of local business discovery, though precise figures should be treated as indicative until the full report is published. On the supply side, a SOCi report examining business location data found ChatGPT recommends only a small fraction of local businesses. Demand is enormous. Supply of businesses that AI actually names is tiny.
So the real comparison question isn't "who has the nicest portfolio". It's "who can prove they know how a machine decides which Malaysian business to name".
Test 1: Make them scan your business live
Ask the agency to open ChatGPT, Gemini, Claude and Perplexity in the meeting and type the exact question your customers would type. Something like "best freight forwarder in Kuala Lumpur" or "reliable dental clinic near Bangsar". Then watch.
Three things get revealed in ninety seconds. Whether you appear at all. Whether the AI describes your services correctly. And whether the agency knows what to do about the answer on screen. If they respond with generic talk about content strategy instead of pointing at the specific sources the AI cited, they're guessing. Test 2: Ask which platforms they monitor, and get a number
Coverage gaps across AI engines are real and material. Based on available analysis of AI citation patterns — including observations published by Authoritas and others tracking generative search — the overlap between domains cited by ChatGPT and those cited by Perplexity appears to be narrow, though this varies by query type and is an active area of research. That finding undermines the idea of a single-platform strategy. A GEO agency that only checks ChatGPT is reporting on a sliver of your exposure.
Ask directly: which engines do you scan, how often, and do I get the raw results or a summary slide? Scanning across ChatGPT, Claude, Gemini and Perplexity gives you a fuller picture of where your visibility is strong and where gaps exist. Broader monitoring means you see more of your AI presence; it does not guarantee you'll appear in any specific answer.
A related point worth raising with whoever pitches you: the biggest threat to AI visibility now isn't an announced algorithm update. It's an unannounced model swap. If nobody is watching weekly, you find out you've disappeared when the phone stops ringing.
Test 3: Ask them to check your Cloudflare settings before quoting
This is the fastest way to separate a technical GEO agency from a content shop. In 2026, Cloudflare updated its bot management controls, replacing a single AI block toggle with separate controls covering different crawler categories — including Search, Agent and Training bots. Depending on your plan and page configuration, certain AI crawlers may be blocked by default.
Plenty of Malaysian SME sites sit behind Cloudflare because a developer set it up years ago and nobody has touched it since. If GPTBot and ClaudeBot are being turned away at the door, every ringgit spent on content, schema and citations is spent on a room nobody can enter. Ask the agency to check your crawler permissions and your robots.txt before they quote you a monthly fee. If they're unaware of how Cloudflare's current bot settings work, that tells you something.
Test 4: Ask how they'll measure it, specifically
Google added Generative AI reporting to Search Console in 2026, giving site owners the ability to see impressions inside AI Overviews, AI Mode and Discover's generative features, filtered by page, country and device. Click data is still limited, so treat impressions as a directional signal rather than a sales figure.
Most Malaysian businesses have not opened this report. So when a GEO agency talks about measurement, ask which report, which filter, and what the baseline number is today. Then ask what they track that Google doesn't show: how many of your target questions name your business, whether the description is accurate, and which sources the AI is quoting when it answers. Be cautious of anyone promising a guaranteed position in AI answers — no provider controls what the platforms say, and no one controls a model's output. What effective GEO work does is strengthen the signals that influence visibility: ensuring your business is crawlable, accurately described, properly structured and cited by sources the model trusts. Those efforts improve your chances of appearing in AI-generated answers; they do not guarantee a fixed placement or consistent inclusion.
Test 5: Ask what happens when you leave
The part nobody asks about until it's too late. Who owns the website, the schema markup, the content, the Google Business Profile, the analytics access? Get it in writing before the first invoice.
Also ask about the calendar. Chinese New Year and Hari Raya shut down a lot of Malaysian operations for a week or more each. If your agency is on a fixed deliverable schedule, find out now what happens to those sprints, and whether you're paying full retainer for a month with two working weeks in it.
What a fair monthly spend looks like in KL
For an SME with two to fifty staff, expect meaningful AI visibility work to sit somewhere between RM500 and RM2,000 a month — based on Geo One's current market observations, though pricing varies by agency and scope. Below that you're buying a report, not work. Above that you should be getting website changes, structured data, published content and third-party citation building, not just a dashboard login.
Compare on what lands in the month, not the retainer size. A useful month produces things you can point at: schema deployed on your service pages, answers published to questions your buyers actually ask, new authoritative mentions, and a scan report showing movement. If you can't list the deliverables from last month, you're funding activity rather than outcomes.
A comparison scorecard you can copy
Score each agency out of two on these six criteria. Anything under eight, keep looking.
- Live scan in the meeting. Did they show you real AI answers about your business, or a case study about someone else?
- Platform coverage. Do they monitor all four major engines weekly, with dated evidence?
- Technical audit. Did they check crawler access and structured data before quoting?
- Measurement. Can they name the exact reports and the current baseline for your domain?
- Deliverables. Is the monthly output listed in the contract in plain language?
- Exit. Do you own everything, and can you leave with 30 days' notice?
Run the same six questions past every GEO agency on your list. The answers will be more revealing than any pitch deck, and the whole exercise takes one afternoon.
